In a licensed market, compliance infrastructure is the moat.

US cannabis is a $33.8 billion retail market operating under rules that change at every state line, where getting compliance wrong ends the business rather than costing a fine. Discovery is dominated by pay-to-play listings with stale menus. The defensible position is the boring one: verified licences, real inventory data, and guards enforced by the platform.

How the market is structured

Legal cannabis is not one market but roughly forty, each with its own licensing regime, track-and-trace requirements, advertising restrictions and banking constraints. California, Michigan and Florida alone accounted for close to $10 billion of 2025 retail sales across some 2,950 dispensaries, and the rules governing those three differ materially.

Federal illegality shapes everything downstream. Payments remain difficult, interstate commerce is prohibited, and a platform that promises capabilities the banking rails do not support is writing a cheque it cannot cash.

Where the opportunity is

Discovery in this category has been commoditised by listing platforms that rank on payment and carry menus nobody keeps current. The scarce asset is accurate inventory: a menu pipeline integrated with the retailer's point of sale and state track-and-trace, so that what a shopper sees is what is actually on the shelf.

That pipeline is also the retention mechanism. A retailer will tolerate a directory listing and forget it; a retailer whose menu stays correct because of you has a reason to stay. Compliance guards — licence verification, do-not-call, calling hours, geography — belong in the platform rather than in an operator's instructions, because that is the difference between a defensible business and an enforcement action.
